Introduction

Beneo, a Germany-based producer of functional food ingredients, sought to establish a direct and scalable presence in India to support long-term growth in an increasingly health-conscious consumer market. The company aimed to reassess India’s true market potential, strengthen engagement with global customers operating locally and move beyond a distributor-led model that limited visibility and control. The challenge

Prior to working with Acclime, Beneo’s operations in India were managed indirectly through a distributor based in Singapore. This structure resulted in limited market transparency, weak customer engagement and declining sales momentum, particularly in sugar replacement products.

For several years leading up to 2014, India was widely perceived internally as a low-potential and declining market. The absence of on-the-ground intelligence made it difficult to assess real demand across food categories such as snacks, sweets and packaged foods. Over-reliance on a distributor with limited market development capability further restricted Beneo’s ability to build relationships with multinational customers operating in India.

These issues reinforced board-level scepticism, leading to underinvestment and missed opportunities in a rapidly evolving food and nutrition market. Left unaddressed, this approach risked long-term loss of relevance with global clients and constrained future growth.

The solution

Acclime worked closely with Beneo to challenge prevailing assumptions about the Indian market. The engagement began with a comprehensive India market study and market mapping exercise, covering key food categories, customer segments and application areas for functional ingredients.

Acclime identified that while the market for sugar substitutes and functional ingredients was still nascent, it showed strong fundamentals and clear potential for double-digit growth. The analysis highlighted underserved Indian manufacturers, unmet application needs and dissatisfaction among global customers seeking closer technical and commercial support.

To support decision-making, Acclime facilitated an exploratory market visit for Beneo’s senior leadership and developed a clear, evidence-based India entry strategy, including regulatory considerations and go-to-market rationale.

Following this assessment, Acclime supported Beneo through company incorporation and market setup, enabling the transition from a distributor-led model to a direct operating presence.

The result

In 2014, Beneo exited its distributor relationship and successfully established Beneo India as a wholly owned subsidiary with a lean local team. The new structure enabled direct engagement with multinational and domestic customers, faster responsiveness to market needs and stronger alignment with global accounts operating in India.
